Every few years, infrastructure gets a fresh wave of optimism.
A new open source platform appears, gathers a strong community, and carries the promise that organizations can run their own infrastructure with more control and lower software costs. We have seen that before.
We saw it with OpenStack. We believed in the vision because the vision was sound. Organizations should be able to own their hardware, control their data, and shape their own operating model. That part was never the problem.
The problem was the assumption that open source software would somehow make the operational expertise behind bare metal easy to obtain or easy to replace.
It does not.
Owning infrastructure still means paying for operations
There is real value in owning infrastructure. At scale, it can offer better economics, better control, and stronger governance than renting everything from someone else.
Still, ownership does not reduce the need for expertise. Servers cost money. Data center space costs money. Power, cooling, networking, and replacement all cost money. Most of all, the skill required to make those systems work together reliably costs money.
That was one of the hardest lessons from OpenStack, and it still applies now.
Bare metal remains the difficult part
Open source software can improve visibility, flexibility, and collaboration. What it does not do is remove the variation and complexity of real hardware environments.
Bare metal is never completely uniform. Firmware differs. BIOS settings differ. Network designs differ. Storage systems differ. Vendors make different choices, and each environment accumulates its own operating history. Even organizations with similar goals end up with different constraints.
That is why community support has limits in bare metal operations. People can share code and advice, but no one else has your exact environment. Eventually, your team has to make the platform work in your conditions.
That is where the real burden sits.
OpenStack exposed the gap
OpenStack aimed to help operators build cloud infrastructure on their own terms. It attracted talented people and a powerful community. It also became extremely complex.
The project grew through many loosely connected components with separate teams and priorities. That structure may have suited development, but it made life harder for operators. Complexity entered the system far more easily than it left. The result was a platform that could be compelling in principle and exhausting in practice.
There was also a deeper cultural issue. Developers did not always have to live with the same operational realities as the people running OpenStack in production. Tools like DevStack made development easier, but they also reduced pressure to solve the multi-node and bare metal problems that operators faced every day.
That disconnect mattered.
Kubernetes is better, but it does not remove the challenge
Kubernetes is in a better position than OpenStack was. Its architecture is more disciplined, its ecosystem is commercially healthier, and it has learned from earlier mistakes.
Still, Kubernetes does not make bare metal simple.
When teams talk about running Kubernetes on bare metal, they are also taking on network integration, storage coordination, certificate handling, firmware management, BIOS configuration, hardware lifecycle work, and all the site-specific details that exist below the cluster layer.
The cluster is only part of the story. The physical environment is still the real test.
The lesson is simple
The core lesson is not sentimental. It is economic and operational.
If you want to run your own infrastructure well, you must pay for expertise. You can build that capability internally with a highly skilled team, or you can rely on a partner who has already solved those problems. What you cannot do is assume the expertise will appear for free because the software is open.
That assumption hurt OpenStack adoption, and we see the same risk around Kubernetes on bare metal today.

We do not dismiss OpenStack. It taught the industry important lessons and pushed forward the idea that organizations should have the option to run their own infrastructure.
But it also exposed a hard truth. Bare metal expertise is valuable because bare metal is difficult. That has not changed.
Kubernetes may offer a better starting point, but no platform removes the need for deep operational knowledge. If organizations want the benefits of ownership, they need a credible plan for the hardware underneath it.
